Case studies / outcomes in context

Platform changes that made work more dependable.

Every engagement begins with the operating reality of the team. These examples show the challenge, the engineering response and the outcomes measured against each client’s starting point.

Retail SaaS / Commerce infrastructure

Northline Commerce

A multi-region commerce platform serving retail operations through seasonal peaks and everyday trading.

“The platform work gave each team a safer default without taking away the flexibility our products need.”Director of Engineering, Northline Commerce

Client context

Northline’s product teams supported customers across several markets. As services and regions expanded, release practices and environment conventions had diverged between teams.

Challenge

A release could behave differently between staging and production, and teams had limited shared visibility when a deployment began to affect service health.

Approach

We mapped the critical release paths with engineering leads, introduced reusable deployment pipelines, agreed a small set of environment standards and paired with teams through rollout. Observability was tied to customer-facing service indicators rather than infrastructure volume alone.

Delivered capabilities

Reusable CI/CD templates, environment promotion controls, deployment health checks, shared service dashboards, operational runbooks and release ownership guidance.

Measured project outcomes

42%reduction in median deployment lead time, measured over the quarter after rollout
31%fewer release-related incidents in the two quarters following adoption

Regulated payments / Financial technology

Calder Payments

A regulated payments business preparing its cloud operating practices for a wider product footprint.

“We now have a repeatable way to show how change is controlled and how recovery is practised.”Head of Technology Risk, Calder Payments

Client context

Calder had a capable engineering organisation but inherited access patterns and infrastructure workflows that varied across teams. Evidence gathering and recovery confidence depended on a few people.

Challenge

The organisation needed clearer control ownership, a reliable audit trail for platform changes and practical evidence that recovery procedures could be carried out.

Approach

We reviewed identity boundaries with security and operations, rebuilt privileged access around least-privilege roles, and moved infrastructure changes through traceable, reviewed workflows. Together we established a recovery exercise calendar and documented the results for internal stakeholders.

Delivered capabilities

Role and access redesign, auditable infrastructure workflows, environment control mapping, recovery objectives, tested runbooks and facilitated disaster-recovery rehearsals.

Measured project outcomes

Data platform / Analytics

LumaGrid Analytics

A data-intensive product company running scheduled analytical workloads across a growing customer base.

“We can bring up a safe environment while the question is still fresh, and the cost conversation is much more specific.”VP of Data Platform, LumaGrid Analytics

Client context

Batch usage varied with customer demand, yet compute schedules and resource profiles had accumulated over time. New environments required manual coordination with platform specialists.

Challenge

Cloud spend was difficult to allocate, data jobs were susceptible to missed windows and teams waited on hand-built environments to test new work.

Approach

We baselined workload costs and reliability, worked with data engineers to right-size and schedule jobs, then created governed environment templates with sensible access and quota defaults. A monthly review connected cost signals to engineering decisions.

Delivered capabilities

Cost ownership and allocation, batch retry and observability patterns, workload scheduling improvements, quota controls and self-service environment provisioning.

Measured project outcomes

27%reduction in monthly compute spend across the measured workload set
4 days → 35 mintypical wait to provision a governed test environment
